Ask HN: How did you transition after hiring your first infra person?

In a lot of small companies, the code is being deployed by the first technical people who joined, even before there was someone dedicated to the infra.

This infra person inherits all this infrastructure which is barely documented, deployed directly from people's laptops, with scripts which may or may not work, and has to create something out of all of it.

What was the hardest part for you in this transition ? Did you manage to actually go through it ? What did it cost ? (everything...)
