A group of smart WebAssembly experts tried to start a company around the idea of incrementally porting to WebAssembly, and wrote an excellent post-mortem of why that didn't work: https://zaplib.com/docs/blog_post_mortem.html

That was interesting to read. Apart from wasm/rust experiment, they got real customers and validated their idea in the real world. Still an amazing result.
